Coaching guide

Use these steps as a flexible structure for a constructive, work-related conversation. Adapt them to the situation and your organization's current procedures.

Prepare with specific observations

  • Choose one or two clear examples of what you directly observed, and when it happened.
  • Separate what you saw or heard from assumptions about intent.
  • Be clear about the work-related purpose and what a useful conversation would achieve.
  • Choose a suitable time and private place where you can listen without rushing.

Open with respect and clarity

  • Explain the work topic and shared purpose in a calm, direct way.
  • Describe the observable behavior and its work-related impact without labels or blame.
  • Ask an open question such as, “What was happening from your perspective?”
  • Pause, listen fully, and ask a clarifying question before responding.

Agree on a next step and support

  • Summarize what you both understand and invite the employee to correct anything you missed.
  • Agree on one specific next step, who will take it, and when you will try it.
  • Ask what support, practice, information, or resources would be useful.

Set a follow-up

  • Choose a check-in date or time and say what you will revisit together.
  • At follow-up, recognize progress, ask what is still difficult, and adjust support if needed.
